June 2020 – The digital transformation poses great challenges for companies across all industry sectors. Existing business models have to be rethought or developed from scratch. IT has a key role to play in this. In addition to traditional responsibilities, such as data center- and service desk tasks, the focus is shifting to the development of innovative and future-oriented solutions. This creates a balance between the previous range of services and upcoming innovations. By creating capacities for powerful innovation and consulting teams, two different stakeholders are united in the organization. We speak of an IT of two speeds. This fact must also be reflected in the design of organizations. Only then they are in the position to become more efficient and innovative with minimal risk and at the same time be future proof. For the way to a 2speedIT, CPC has designed a procedure that has already been tried and tested many times but can be adapted to individual needs. The steps outlined below follow a holistic approach. However, they can also be considered as self-contained sub-blocks.
Phase 1: Where is the journey to go? – The development of a common goal
Together with you, we coordinate the future service portfolio. We accompany you in the development of the target image, vision, and strategy. Following on from this, we create an organizational Blue Print. That document contains among other things a first high-level role description. A very important part of the Blue Print is also to analyze the effects of the change. Subsequently, the key stakeholders of the transformation must be identified. This procedure enables you to reduce potential resistance in a targeted and efficient manner right from the start of the change project. Thus, you benefit from the announced goals at an early stage. A convincing change story that helps employees understand the background and necessities of the transformation can play an important role in overcoming reservations. As in every change project, the same applies to the establishment of a 2speedIT: changes can only be successfully managed in cooperation with the people affected.
Phase 2: What does the transformation look like in detail? – The organizational concept
Based on the developed organizational Blue Print, we work closely with you to detail the future-oriented organizational model. In the first step, the existing processes are analyzed and compared with the target picture. In the second step, new processes are defined. You remain absolutely flexible at all times. In your complex working environments, it is quite possible that new requirements may arise during this phase. However, by implementing them in sprints, there is enough leeway to take account of changes that occur during the organizational design phase. In the second phase, the roles and processes contained in the organizational model are also tested in pilots. These can then be consistently introduced. With the procedure described, you ensure that the future organization is tailored to you and your needs.
Phase 3: Are adjustments of the measures necessary? – The guidance
Traditionally, the guidance is the most time-consuming part on the way to a 2speedIT organization. No matter how well a transformation is planned, change always takes time. In the third and last phase, we start the final implementation of the new structures, processes, and roles together with you. Parallel to this we collaboratively implement the previously set up personnel restructuring program. Continuous change monitoring enables you to check the effectiveness of the accompanying change measures, such as conference room simulations or coaching. If necessary, these can then also be adjusted. This procedure guarantees maximum efficiency.
